10 Reasons Not to Outsource

1. Setting up processes and setting up checking systems is too big of a job.
What if I get so engrossed in setting up processes and checking systems that the business suffers? Setting things up properly to receive the advantage of having help will take too long.

Planning is the key to any outsourcing venture; you will need to break it down into smaller more manageable tasks. By starting small and ensuring you follow up on each outsourced task, will consume less time and yield better results.

2. The outsourcer will do a poor job.
What if the outsourcer doesn't do things properly or meet my own personal standards when I do it?

Your strategy should be to employ people who are skilled and professional in the area you want to outsource while you specialize on your core strengths. The same due diligence when employing a new person either in-house or outsourced must be taken to find the right business match.

3. Outsourcing is too much hassle.
It will take too much time and effort to tell a person what to do, rather than just doing it myself?

On the contrary, the time you spend communicating the processes to the outsourcer will be earned back in time and revenue, in the long term you will be freer to focus on business growth and revenue generating tasks.

4. What if there are communication difficulties with the outsourcer?
Communication with a colleague can be difficult enough, it will be near impossible to communicate with a non-native English speaker living half-way around the world.

People get hired, fired, quit and relocate all the time. Typically outsourcing contracts are entered into on a project by project basis. Where longer ongoing services are required, look to work with a company that offers backup services or additional employees that can pick up where the other left off. But remember that sometimes there are no guarantees.

8. What if the outsourcer constantly asks questions and drives me crazy?
How can an outsourcer perform a task the way I want it done without constantly asking questions and drive me crazy?

The majority of questions should be clarified in the initial negotiations and knowledge transfer. Obviously the more intelligent the questions, the more confidence you will have and the better the outsourcer will be able to perform. You will expect to be asked further questions to clarify requirements as the project progresses, but if the numbers of questions are unnecessarily high, or even worse, no questions are asked at all, then perhaps you should consider a different outsourcer to work with.

9. What if I don't increase my revenue?
What if I hire an outsourcer and I don't increase my productivity or my revenue?

True there are no guarantees. The initial costs will seem more than any savings you may see in the short-term. But consider the amount of time it would take you to perform that same task and compare it to the cost of outsourcing, add to that the possible income from that future available time then of course it will be a favorable equation. However, if the outsourcing project is viewed as out-of-sight out-of-mind, then this will decrease the likelihood of receiving any positive benefits.

10. I don't want to be a boss.
Having to tell someone what to do is uncomfortable, I just can't handle that.

If you feel that being someone's boss is not for you, then consider the outsourcer as a business partner. Here you will respect that they have certain skills to offer your business and as long as they are achieving the project requirements and performance measures you will be happy to work alongside them.

The Human Side of Outsourcing - Managing People Change

In an earlier article I discussed my research into managing the transition of people in an outsourcing situation. I highlighted the problems people experience, anxiety, lack of control, resistance and reduced performance. Many also found it very difficult to treat their previous employer as a client, and were not able to feel a part of the new company to which they had been transferred.

An outsourcing transfer can be viewed as a form of transition. This change process involves involuntary movement from one company to another, with possible similarities, from the staff point of view, to mergers and acquisitions. The transfer may also include staff reductions or 'downsizing', and the new organization will make some effort to develop a relationship with their new staff in the form of organizational socialization. All of these transition processes are likely to impact upon perceptions of justice - in other words, whether people feel they have been treated fairly or not. These perceptions are important as there is substantial evidence that if people feel they have been treated unfairly they are far less likely to perform well. However, of specific interest here is the repeated finding that good attention to procedural justice concerns can increase perceptions of fairness even if the outcomes are unfavourable. If we assume that, at least initially, staff will view the likely outcome of being forcibly transferred to another organization as unfair, it may be possible that procedural justice will reduce their perceptions of unfairness.

What do we mean by Justice? Distributive justice considers perceptions of fairness of outcomes (equity, equality, and needs). Procedural justice emphasises the importance of fairness of the methods or procedures used (decision criteria, voice, control of the process), and Interactional justice is based on the perceived fairness of the interpersonal treatment received, whether those involved are treated wish sensitivity, dignity and respect, and also the nature of the explanations given.

I have had some people ask me why they should bother about how people feel if they are no longer working in their organisation.

For most companies who outsource, the staff will still be required to carry out work for them, albeit under the management of the outsourcing company. It is also possible that at some stage the organization will wish to back-source (bring people back in house). My ongoing research indicates that organizations will experience problems if they do not attend to the needs of their staff during the transfer process. To manage justice perceptions it is important to ensure you do communicate and that the process is viewed as fair.

Some of the practical considerations for the transfer itself therefore include; effective and ongoing communication of the business rationale, a focus on procedural and distributive justice, training of managers to ensure open two-way communication and interactional justice is enabled, and accepting and working with the emotional aspects of the transfer rather than pretending it does not exist.

An aspect not often considered at all by organizations is after the transfer. It will be important to ensure remaining staff receive clear communications regarding the changing roles (their own and their ex-colleagues). A balance will need to be made between letting go, so that transferred staff do not feel they cannot move on, and creating barriers to communication. Most importantly, consider how the contract influences your relationship with them. In the UK for example if the tupe agreement includes a mapping-on of salary increases or other awards it is vital that a process is put in place to ensure this happens, rather than forcing the transferred staff to continually monitor the situation.

So do think about the people side of the transfer if you are outsourcing, and remember that you need them to be motivated and to continue to perform. Achieving this will be difficult and should not just be left to the company you have chosen to outsource to.

The Problems With Outsourcing That Nobody Wants to Talk About

All you ever hear about outsourcing is how good it is for the country and the way it is supposed to keep the cost of the products made abroad so much cheaper, well allow me to give you my interpretation of outsourcing and what it has done to my family.

I held a career with a company for thirty years with expectations of retiring from someday; it was a good job and allowed my wife and me to live the middle class lifestyle. The company that I worked for was the largest employer of this rural area we reside in, you could call it the lifeblood of the county, well not any more, it's gone along with our dreams and livelihood.

Good paying jobs in this area are virtually nonexistent, minimum wage or slightly above are average so you can see why I felt so fortunate to have a career I spent over half of my life at climbing the latter to success and feeling very blessed and fortunate to be able to supply all my families needs fifteen minutes from home.

A few years ago the company began building plants in several other countries, all the while telling us that we had nothing to worry about and that we would remain the main facility and continue as usual, well that was about as far from the truth as one could ever imagine. It wasn't very long until the jobs at our facility began to disappear little by little until the day came when the announcement was made that we were closing, that Friday morning will stay embedded in my mind for the rest of my life.

After a year or so I was able to get another job fifty miles from home which pays ten dollars an hour. After all the deductions necessary for taxes and insurances and I put back the one hundred dollars required for travel expenses I am left with five dollars an hour to live on, that has to cover our utilities, groceries, credit card bills and anything else that comes up, now you tell me how that sort of thing is good for the country, they say it makes products cheaper, what about we Americans lives?

As far as cheap goes, hell, they would have to be giving it away before I could afford it now. My wife still sets and cries, her nerves are shot from being hounded by the phone calls from collection agencies that could care less about your situation. I'm fifty five years old now and jobs don't grow on trees around here, employers want younger workers regardless what they say about discrimination. I've basically done one thing most of my life and that's all I know so if a company doesn't need that skill I can forget about getting hired.

I don't see the cost of anything down enough to justify taking American jobs and sending them to other countries. It is a very humbling experience going from middle class to poverty over night but it is happening every day. Everything you look at is going sky high in price and soon there will be no way to afford to live in this country on the wages that are being paid, we Americans need to take a stand and say enough is enough.

Just look at what our leaders in Washington make a year, not to mention all the perks that go along with their jobs. I wonder what would be done about outsourcing if we started sending their jobs abroad. I have sent letters to the congress and the governor, all of which go unanswered of course. Maybe someday enough of us will get sick and tired of the situation and actually do something to stop this craziness but until that day comes there are allot of us in desperate need right here at home, Americans should take care of Americans. There is no reason anyone in this country should be doing without.

What is Service Level Agreement (SLA) ? And Why SLA has something to do with the success/failure rate of your outsourcing process?

Please remember that Offshore outsourcing does not mean you gave total control to the outsourcing service provider. A certain level of controlling is a must. And Service Level Agreement or SLA is an effective tool that can be used to control outsourcing process.

Outsourcing involves the transfer of responsibility from an organization to a supplier. The management of this new arrangement is through a contract that may include a Service Level Agreement (SLA).

The contract may involve financial penalties and the right to terminate if SLAs are consistently missed.

Setting, tracking and managing SLAs is an important part of Outsourcing Relationship Management (ORM) discipline. It is typical that specific SLAs are negotiated up front as part of the outsourcing contract and they are utilized as one of the primary tools of outsourcing governance.

According to "Offshoring IT, The Good, The Bad And The Ugly " (2004:69-70), Bill blunden define SLA as follows:

"A service-level agreement (SLA) is a contract between the recipient and provider that dictates the terms of service. It specifies the needs of the recipient, and establishes a set of shares expectations. An SLA is intended to help minimize disputes and moderate them they occur."

A good SLA at least consist of things like :

* What tasks will be performed
* What the time frame is for completion of the task
* What metrics will be used to track performance
* What acceptable thresholds are for these metrics
* How these metrics will be tracked and reported
* How dispute will be resolved
* Under what circumstance service will be terminated
* How operations will be shifted back to the recipient

Service Level Agreement document For software project sometimes include :

* a list of deliverables
* a road map specifying release dates
* the hourly rate to be paid, with a ceiling on total billable hours
* conditions for payment on meeting project milestones

SLA is a legal document that detail incentive, penalties to protect recipient and force outsourcing service provider deliver results.
